In one paragraph

Evaluation ground rules are the written agreement on who appraises a salesperson, how often, on which measures and how disputes are settled. The page covers the one-page charter, the choice of appraisal method, the weighting of numbers against behaviour and a test on two reps.

A building-materials dealer in Jaipur reviews its reps in April, when the owner has time. One rep hears a figure for the first time in the meeting and says the target was never theirs to meet. The owner remembers saying it aloud. The rep remembers nothing. Both are being honest.

A charter ends that. It says who appraises, how often, which six to eight measures count, how targets are fixed from territory and history, what happens in the review meeting and how a disagreement is escalated. The owner and the sales head write it, and each rep signs it before the period starts.

It replaces a review that depends on the owner's mood. It comes before the scorecard, which holds the measures, and the pay design, which attaches money to them.

Where this sits

Topic 12 of 14 in sales management: performance evaluation. Judging reps and the business fairly and regularly.

The topic before
Territory management

If you want this done for you

Sales blames the leads, marketing blames the reps, and nobody has the data to settle it.

The work

What this is actually like.

  • “Do not tie the review to the April cycle”

Linking appraisal to one annual month makes the year a rush towards it. Review quarterly on a calendar published at the start, and keep the formal annual review separate from the day-to-day feedback.

  • “Forced ranking fails in a small team”

Ranking five reps into top, middle and bottom puts a good rep in the bottom by arithmetic. Below roughly fifteen reps, rate against standards, not against each other.

  • “Weights are a statement of what you value”

If results carry ninety percent and behaviour ten, the team will hear that behaviour is optional. Decide the split on purpose, such as half and half, and say why.

  • “Every rating needs an anchor”

A score of four means nothing until the form describes it. Write a sentence for each point on the scale, so two managers rating the same rep reach the same number.

What we do

What you end up with.

The documents this topic produces, what each one is for, and how you know it is finished.

  1. Evaluation charter

One page signed by the owner: who appraises (manager, owner, or others), frequency, calendar, the measures, how standards are set, the dispute route and the meeting format.

Result: Finished when each rep has a signed copy before the period begins.

  2. Method mix note

The chosen combination of targets-based, rating-scale, essay or multi-source appraisal, and why each was picked.

Result: Finished when each method has a stated purpose and nothing is included for show.

  3. Weighting table

Share of the score for results and for behaviour, and the measures inside each.

Result: Finished when the weights add up to a hundred and the owner can explain each in a sentence.

  4. Rating anchors

A sentence for each point on every behaviour scale describing what it looks like at work.

Result: Finished when two people rate the same rep and land within one point.

  5. Tested appraisal form

The form trialled on two reps, with their comments written on the back.

Result: Finished when changes from the trial are in the final version.

Why us

Why owners pick GullySales over an agency.

  • Marketing and sales, as one job

Most agencies stop at the enquiry. We also fix what happens after it: the reply, the follow-up, the quote and the CRM.

  • The person on the first call does the work

No account managers in between. You are never handed to someone you have not met.

  • A baseline before anything starts

Your numbers are written down on day one, so every later report compares against something honest.

  • The fee in writing, split three ways

Our time, your media spend and production on separate lines. You always see what goes to us.

  • No guarantees we cannot keep

The term is agreed in writing and never a default twelve months. We never promise a ranking or a lead count, because nobody controls those.

  • One office, and we say so

Nagarbhavi, Bengaluru. We work across India by call and WhatsApp and travel when a session needs to be in person.

FAQ

Questions owners ask before they call.

Who should appraise a rep?
Whoever manages the rep appraises, with the owner reviewing the ratings. Add customer or peer input when the team is large enough to give honest feedback without it becoming gossip.
How often should we hold reviews?
Four times a year for the formal review, with a short check on the numbers between. Waiting for a yearly meeting means problems are older than the conversation.
Is a numbers-only review enough?
No. A rep can hit target by discounting hard or neglecting service. Add a few behaviours that matter, such as record keeping and customer feedback, and weigh them honestly.
Do we need a lawyer for the charter?
The charter itself is an internal policy. If appraisals feed into pay or termination, check the wording against your appointment letters with an adviser. Rules differ by state and change.
How much does it cost?
There is no price list, because the work differs by business. The fee is scoped after we have read your brief and spoken to you, and put in writing before anything starts. For sales work it is mostly our time, with production only where scripts, decks or CRM setup need it.
How long is the contract?
The term is agreed in writing after we have spoken, along with the fee and the reporting. It is never a default twelve months, and renewal is decided on the numbers against the baseline recorded at the start.
How soon will we see results?
Fixes to reply time and follow-up are the quickest to show, because the enquiries already exist. Process, CRM and training changes show as the team uses them. Each one is tracked against the baseline.
Who will actually do the work?
The person you speak to before anything starts. We work from one office in Nagarbhavi, Bengaluru, with no account managers in between.
What do you need from us?
To start, last month's enquiries in any format and time with whoever handles them. After that, access to the accounts the work touches, such as the website, Google Business Profile or CRM.
What if we are not happy with the work?
Tell us and the plan changes. Everything is reported against the baseline, so a number that is not moving is visible to both sides. The term is in your written scope, and the refund and cancellation policy sets out the rest.
