Sales management · Sales expenses
Pick actuals or a fixed allowance for each role by looking at last year's bills.
The reimbursement or allowance decision settles, role by role, whether you pay a rep's actual expenses, a fixed daily or monthly sum, or actuals up to a cap. This page shows the six-to-twelve-month sheet you need, how to read it, and how to record the choice.
Scope, fee, reporting and term are agreed in writing after we have read your brief and spoken to you.

In one paragraph
The reimbursement or allowance decision settles, role by role, whether you pay a rep's actual expenses, a fixed daily or monthly sum, or actuals up to a cap. This page shows the six-to-twelve-month sheet you need, how to read it, and how to record the choice.
A building-materials dealer in Hubballi pays every rep the same flat DA of a fixed sum per day on the road. The rep who covers Dharwad and Gadag on a bike spends less than the allowance and keeps the difference. The rep who covers Belagavi and Karwar, with a night stay twice a week, spends more and has started skipping the far calls.
Both are reading the same rule correctly and it is costing the owner twice, once in padding and once in missed visits. The decision is not company-wide. It is made for each role, because a counter-based inside rep, a city rep and a district rep do not spend in the same pattern.
The owner makes the decision with the person who runs accounts, using a sheet of actual expenses. Your CA should confirm how a fixed allowance is treated for the rep's tax and for your books, since that changes what the rep takes home.
It follows the written expense policy, which names the handling for each line, and it comes before the city tier rate card, which sets the caps for lines paid up to a limit.

The work
What this is actually like.
“Steady spend suits an allowance, lumpy spend does not”
If a rep does the same beat each week, expenses barely move and a fixed sum is fair and cheap to run. If the rep travels in bursts around a tender or a festival, a flat sum under-pays the busy month and over-pays the quiet one.
“Compare the allowance with the average, not the maximum”
Take the proposed sum and set it against the rep's average monthly spend. If the allowance is above it, the rep gains on every month and you are paying a hidden raise. If it is below, the rep is out of pocket and will quietly cut calls.
“Admin cost is a real number”
Reimbursing actuals means someone reads bills, matches them and chases gaps. Ask accounts how long a month's claims take, and put a rupee value on it. For a team of three it may cost less than the padding a flat sum invites.
“A cap is a third option”
Actuals up to a limit gives the rep freedom inside a ceiling and gives you a number to budget against. It is the usual answer for lodging and for customer hospitality, where spend varies and the owner still wants a ceiling.
What we do
What you end up with.
The documents this topic produces, what each one is for, and how you know it is finished.
The expense history sheet
Six to twelve months, one row per rep per month, columns for travel, lodging, meals, conveyance, phone and other. Accounts pulls it from the books or from the stack of bills. The sales manager adds a column saying what the rep did that month.
Result: Finished when every rep has a full run of months and no blank cells.
The variability calculation
For each rep, the lowest month, the highest month and the average, and the gap between highest and lowest as a share of the average. A narrow gap points to an allowance. A wide one points to actuals or a cap.
Result: Finished when you can say for each rep whether their spend is steady or lumpy.
The allowance gap table
For each proposed allowance, the sum set against the rep's average spend and the difference in rupees each month, as a gain or a loss to the rep. Add a line for the tax effect that your CA confirms.
Result: Finished when no rep shows a loss that you have not decided to accept.
The decision record per role
One line per role: actuals, allowance or capped actuals, the figure, the reason in a sentence, and the date to look again. The owner signs it and it is copied into the policy.
Result: Finished when the policy states the method for each role without a blank.
