How to increase bakery sales beyond the walk-in counter

Take custom cake orders properly on WhatsApp, be found on Maps for birthday cakes, sell to offices in bulk, and bring regulars back with a reason to visit.

To increase bakery sales, grow the orders that pay best rather than only the walk-in counter. Take custom cake orders quickly on WhatsApp, and be the bakery that shows up on Maps for "birthday cake near me". Sell in bulk to offices and schools. Give regulars a reason to come in more often. The counter keeps the lights on. Custom and corporate orders are where most bakeries can add sales without adding a second outlet.

How to increase bakery sales: know which orders pay

Four streams, with very different margins.

Walk-in counter sales of bread, puffs, biscuits and pastries, which depend on location and habit. Custom cake orders for birthdays, anniversaries and small functions, usually booked on WhatsApp or by phone. Delivery app orders, which bring new customers but at a commission. Bulk and corporate orders from offices, schools, clinics and event planners.

Most bakery owners put their effort into the counter and the delivery apps, and treat custom and corporate orders as something that happens to them. Those two streams usually carry the best margin.

Cake shop marketing: win the birthday cake search

Cake shop marketing starts on Google Maps. When a parent searches "birthday cake near me" or "eggless cake in Vijayanagar", the map result decides which three bakeries get the call.

  • Keep the Google Business Profile complete: timings, eggless options, delivery radius, and forty real photographs of cakes you made, with the price range.
  • Answer every review, and ask for one when a custom cake is collected, because that customer is at their happiest.
  • Put the same cake photographs on Instagram, with the weight, flavour and price, and your WhatsApp number in the profile.

Then answer fast. A parent messaging three bakeries on a Tuesday evening orders from whoever replies first with a design, a price and a delivery slot. Keep five ready replies on the business WhatsApp: price per kilogram, eggless options, lead time, delivery charges and how to pay the advance.

Corporate cake orders and bulk business

Corporate cake orders are a steady stream that most bakeries never ask for. Offices order cakes for birthdays every month, snacks for meetings, and hampers at Diwali and New Year. Schools, hospitals and coaching centres order for events.

Build a list of offices, clinics and schools within five kilometres. Visit or call the admin or HR person and leave a printed menu with bulk prices and your WhatsApp number. Offer a birthday cake plan, billed once a month with a GST invoice. Follow up once a quarter. One office on a monthly plan is worth more than dozens of walk-in customers, and it pays on a schedule.

Outbound sales prospecting covers building that list and working it properly, and our bakery page shows how the same thinking applies across the trade.

Bakery marketing ideas that bring regulars back

IdeaWhat it doesHow to count it
Fresh bread time on WhatsAppTells regulars when the morning batch is outMorning footfall on message days
Birthday reminder from last year's orderBrings back custom cake buyersRepeat custom orders
Festival pre-orders for plum cake, sweets or hampersFills the oven before the rushAdvance orders taken
A small bread or cookie subscription for apartmentsRegular weekly salesActive subscribers each month
Tie-up with a nearby school or gymSteady bulk ordersInvoices from the partner
Tasting counter for a new productMoves customers to a higher-value itemSales of that item in the week

The birthday reminder is the one most bakeries miss. If you record the date and the name on every custom cake, next year's order is one message away.

What should a bakery stop doing?

Stop discounting the counter to chase footfall. Bread and puffs sell on habit and location, and a price cut mostly gives money back to customers who would have bought anyway.

Stop taking custom orders on a personal phone. When the owner is baking, driving or asleep, the enquiry waits, and the parent orders elsewhere. A shop phone with the business WhatsApp app, answered by whoever is on the counter, fixes this in a day.

Stop posting only product photographs with no price or weight. A picture of a cake without "1 kg, chocolate truffle, ₹900" starts a conversation that many customers will not bother to have. Put the details in the caption and let the photograph do the selling.

An illustrative example

For example, take a family bakery in Vijayanagar, Bengaluru, with a busy counter and custom cake orders coming in on the owner's personal phone. The figures below are illustrative.

Enquiries were answered between batches, often hours late, and there was no record of past orders. The bakery moved orders to a WhatsApp Business number on a shop phone, with one person answering during the day and five ready replies. Every custom cake was logged with the customer's name, the occasion and the date.

The owner also visited twenty offices nearby with a bulk menu. Say four of them took a monthly birthday plan at around ₹6,000 each. That is ₹24,000 a month in planned orders before a single walk-in customer. It came from a printed menu and a follow-up call.

What to do next

Start logging every custom cake order this week: name, phone, occasion, date, and what was made. In a year that sheet becomes your best marketing list. Fix the Google profile photographs on the same day, and move orders to a shop WhatsApp number. Questions

Questions owners ask.

Should a bakery list on Swiggy and Zomato?
For many bakeries, yes, because customers search there for cakes and snacks at short notice. Watch the commission and the packaging cost, and use your own WhatsApp number for large custom cakes, where the margin is too good to share.
How far in advance should a bakery take custom cake orders?
Set a clear cut-off, such as 24 hours for standard designs and three days for theme cakes, and say it in your first reply. A clear cut-off turns away fewer customers than a vague one, because people plan around it.
Do bakeries need a website?
A simple one helps, mainly as a menu and a cake gallery with prices that your Google profile and Instagram can point to. It does not need an online checkout if your orders come on WhatsApp and phone.
Is Instagram worth it for a small bakery?
It is worth it for custom cakes, because people choose designs by picture. Post the cakes you actually made, with the weight and flavour, and put your WhatsApp number in the profile. Follower counts matter far less than orders from those posts.
