What a D2C brand in India has to build beyond the Shopify store
A D2C store takes orders. The business sits behind it: someone answering questions before the order, a delivery promise you can keep by pin code, a returns flow and a reason for the second order.

The store went live on a Friday and the launch reel did well. By Monday the founder's phone was full of WhatsApp questions. Is this pure cotton? Is COD available? How long to Guwahati? To start a D2C brand in India, the Shopify store is the easy part. Behind it sit four things to build: answers before the order, a delivery promise by pin code, a returns rule and a reason to order again.
Shopify, or any other store builder, gives you product pages, a cart, a payment page and an order list. It does that job well. It does not reply at 9 pm when a buyer asks whether the medium runs small. It cannot tell a buyer in Imphal when the parcel will really arrive. Nor does it decide what happens when a set comes back with the tag cut off.
Who answers before the order?
Name one person, give them stated hours, and put those hours in the WhatsApp away message. A buyer who asks about size at 9 pm and hears back at noon the next day may have bought elsewhere. Saving the answers, and moving the common ones onto the product page, is covered in handling customer questions before purchase.
What delivery promise can you keep?
"Delivered in 3 to 5 days" on every page is a promise new brands break early. Pin codes near your warehouse may meet it. The North East, the hill districts and the islands often will not, and the buyer finds out only after paying. Pull your courier's real delivery times by zone, from the shipping dashboard or your own first orders. Show an estimate by pin code on the product page. Promise less for the far zones and beat it.
Decide what happens when the courier fails to deliver. Shipping services report a failed attempt as a non-delivery report, and somebody has to message the buyer with a landmark or a better time before the next attempt. Leave it, and the parcel starts its trip back to you.
Returns and exchanges are part of the sale
For clothes, decide on exchange first: it keeps the buyer and the revenue, and a refund loses both. Then write the rule on the product page and hold to it, whoever answers WhatsApp. The clauses, and the reason for each, are in our returns policy for a fashion seller.
Where does the second order come from?
The first order often has to cover the ad that brought the buyer, so the second is where the margin shows. For a cotton co-ord set, it comes from one question asked at the right time.
Send the fit message about a week after the delivery scan, after the first wash. Cotton that fitted out of the parcel can shrink in the machine, and a fit question asked on the day of delivery gets a guess. Keep it short: "Hi Neha, how is the sage co-ord in M after its first wash? True to size, tight or loose?" Nothing to sell in it.
The reply decides what comes next.
| The reply | What goes next |
|---|---|
| "True to size" | One message when the same cut comes in a new print in their size, if they ticked the offers box at checkout |
| "Tight" or "loose" | No offer. The exchange, if wanted, and the real size noted |
| No reply | Nothing. Silence is not a yes |
The reorder message repeats what the buyer told you: "You said the sage set fits you in M. The same cut is now in indigo, and M is in stock. Shall I send the link?"
Skip the message on gift orders, where the delivery name differs from the buyer's. Festival buyers need a different clock; see reminding fashion buyers about the next season.
A launch checklist for the week before you spend on ads
Before the order
- One WhatsApp number on the site, the Instagram bio and the parcel, answered in stated hours
- Quick replies saved, with the same answers on each product page
- Size chart measured from your own finished pieces, not copied
Delivery
- Estimated delivery by pin code zone, taken from your courier's real times
- A rule for failed delivery attempts: who messages the buyer, and what happens after the second failure
- Cash on delivery decided by price band and product, and every COD order confirmed on WhatsApp before dispatch
After the order
- Confirmation, dispatch and delivery messages written and tested on your own phone
- Exchange-first returns rule on the product page and the packing card
- The fit message, a week after delivery, with nothing to sell in it
- A sheet of every buyer: what they bought, when, and the size that fitted
If you cannot tick most of these, fix the back room before you spend on ads.
Imagine: a printed co-ord label in Ahmedabad
Imagine a small label in Ahmedabad selling printed cotton co-ord sets on its own store, run by two siblings. The figures are invented. A creator's reel brings 140 orders in the first fortnight.
The mistake was the promise. Every product page said "Delivered in 3 to 5 days, free returns". Orders to Assam, Kashmir and interior Odisha took longer. Buyers wrote asking where their parcel was, and nobody answered for a day because both of them were packing. About a dozen COD parcels were refused at the door, each costing ₹150 to ₹200 in outward and return shipping. The "free returns" line brought back sets that had clearly been worn, because the page never said what counted as returnable.
The fix needed no new app. The single promise became an estimate by zone. The founder took the WhatsApp line in fixed hours, and returns became exchange-first with tags intact. Every COD order now gets a WhatsApp confirmation before it is packed; confirming a COD order on WhatsApp has the scripts and the rule for silence. The partial result: refusals dropped but did not stop, because some far-zone buyers still ordered COD without answering the confirmation.
You do not need all of this on day one if orders are a handful a day. It becomes urgent the moment you pay for ads or a creator post. And if buyers pick your product by its generic name and on price, a marketplace may be the better first channel; marketplace or your own website covers that choice.
What to do next
Pick the checklist line you are least sure of and fix it before the next ad goes live. How each product category is bought is laid out in our e-commerce sales and marketing pages, and e-commerce and marketplace marketing is the service that sits around the store. If the back room is where you are stuck, tell us what you need.
