Sales management · Forecasting and budgeting

Cut the lines that bring the least revenue, and leave the ones that feed the pipeline.

Cutting sales spend by ten percent means ranking every sales expense by the revenue it supports, then removing the weakest lines until the target is met. The page walks through the expense map, the return rating, the two scenarios you compare and the revenue check that follows the cut.

Scope, fee, reporting and term are agreed in writing after we have read your brief and spoken to you.

In one paragraph

Cutting sales spend by ten percent means ranking every sales expense by the revenue it supports, then removing the weakest lines until the target is met. The page walks through the expense map, the return rating, the two scenarios you compare and the revenue check that follows the cut.

The owner of an auto-parts distributorship in Coimbatore gets a call from the bank on a Monday: working capital is tight, bring costs down. By Tuesday every department has been told to cut ten percent. The sales team cancels the two dealer visits that fed the best territory, and keeps the stall at the trade fair that has not produced an order in three years.

An across-the-board cut is easy to announce and expensive to live with. A ranked cut takes two hours with the accountant and the sales head, and it protects the lines that earn. You decide, in writing, what each rupee of spend is meant to buy.

This page comes after the variance review has shown where money is leaking, and before any decision on pay or headcount, which carries its own rules and its own advice.

Where this sits

Topic 10 of 14 in sales management: forecasting and budgeting. Estimating sales and spend for the next period and checking against actuals.

Territory management

If you want this done for you

Spend next quarter's marketing budget on evidence instead of last year's habit.

The work

What this is actually like.

  • “List the fixed lines before the flexible ones”

Salaries, vehicle EMIs and software subscriptions will not move this quarter. Cutting is only possible on the flexible lines, so the real target may be fifteen percent of those. Do this arithmetic first or the plan will not add up.

  • “Trade fairs are the usual weak line”

A stall bought out of habit, with no list of people to meet and no follow-up call booked, rarely pays back. Training and market visits are the same. Judge each by the leads, orders or product knowledge it brought home last time.

  • “A cut in a new territory looks like savings and works like a loss”

Travel and samples in a territory you opened six months ago may be the only reason sales will exist next year. Set a milestone for that territory and review it, rather than trimming it with everything else.

  • “Silence about the cut costs more than the cut”

If reps hear about it from a colleague, the best of them start looking for work. Tell the team which lines went and why, on the same day the plan is signed.

What we do

What you end up with.

The documents this topic produces, what each one is for, and how you know it is finished.

  1. Expense list with annual rupee value

Every sales line from the ledger: travel, fuel, samples, fairs, training, incentives, software, phones. Columns for annual spend, fixed or flexible, and who owns it.

Result: Finished when the total matches the sales expense figure in the books.

  2. Expense-to-revenue map

For each line, the objective it serves, the revenue it supports in the sales head's best estimate, and the revenue at risk if it is cut.

Result: Finished when no line has an empty revenue-at-risk cell.

  3. Two cut scenarios

One that trims every flexible line equally and one that removes the lowest-return lines first until the target is hit, with the revenue at risk for each side by side.

Result: Finished when the owner can say which scenario loses less revenue and by how much.

  4. Approved cut plan with a revenue check

The chosen lines, the saving, the start date and a monthly sales figure tracked for two quarters after.

Result: Finished when a date is in the calendar to review revenue against the plan.

Why us

Why owners pick GullySales over an agency.

  • Marketing and sales, as one job

Most agencies stop at the enquiry. We also fix what happens after it: the reply, the follow-up, the quote and the CRM.

  • The person on the first call does the work

No account managers in between. You are never handed to someone you have not met.

  • A baseline before anything starts

Your numbers are written down on day one, so every later report compares against something honest.

  • The fee in writing, split three ways

Our time, your media spend and production on separate lines. You always see what goes to us.

  • No guarantees we cannot keep

The term is agreed in writing and never a default twelve months. We never promise a ranking or a lead count, because nobody controls those.

  • One office, and we say so

Nagarbhavi, Bengaluru. We work across India by call and WhatsApp and travel when a session needs to be in person.

FAQ

Questions owners ask before they call.

Is ten percent always the right target?
No. It is a round number someone chose. Work out the saving you need in rupees, then see what share of the flexible lines it is. If it is a quarter of them, the problem is bigger than a trim.
Should we cut incentives first?
Treat pay as a separate decision. Changing a signed incentive scheme mid-period has labour and trust consequences, so check with your adviser before touching it. Look at fairs, travel and tools first.
How do we know a line is low return?
Ask what it produced last time: orders, qualified visits, a skill the team now uses. If nobody can name one, the line has no return you can see. A guess at revenue at risk is better than a blank.
When should we restore the spend?
Set a trigger before the cut: for example, two months of sales at or above the old level. Restore the line that supported the territory or product that grew first, and leave the rest cut.
How much does it cost?
There is no price list, because the work differs by business. The fee is scoped after we have read your brief and spoken to you, and put in writing before anything starts. For sales work it is mostly our time, with production only where scripts, decks or CRM setup need it.
How long is the contract?
The term is agreed in writing after we have spoken, along with the fee and the reporting. It is never a default twelve months, and renewal is decided on the numbers against the baseline recorded at the start.
How soon will we see results?
Fixes to reply time and follow-up are the quickest to show, because the enquiries already exist. Process, CRM and training changes show as the team uses them. Each one is tracked against the baseline.
Who will actually do the work?
The person you speak to before anything starts. We work from one office in Nagarbhavi, Bengaluru, with no account managers in between.
What do you need from us?
To start, last month's enquiries in any format and time with whoever handles them. After that, access to the accounts the work touches, such as the website, Google Business Profile or CRM.
What if we are not happy with the work?
Tell us and the plan changes. Everything is reported against the baseline, so a number that is not moving is visible to both sides. The term is in your written scope, and the refund and cancellation policy sets out the rest.
