Lead leakage analysis · Sales

Nobody can say where the enquiries go between arriving and closing.

Enquiries do not vanish in one place. They fall out at a dozen small steps. A form that emails a mailbox nobody owns. The marketplace panel only one person logs into, the missed call at lunchtime, the WhatsApp sitting on a salesman's personal phone until Monday.

In one paragraph

Lead leakage analysis counts your enquiries at every stage, from the advertisement to the order, and names the step where most of them disappear. GullySales first puts counting in place where there is none, measures for a fixed period, then reports the biggest leak and what it costs you in orders.

Lead response and follow-up fixes the chasing. Pipeline hygiene fixes the record. This is the measurement that comes before either, so the argument about whose fault it is has numbers in it.

The first finding is usually that you cannot count the first stage. Nobody knows how many people rang and hung up, or filled the form and hit an error. So a fortnight goes on making the counting possible, and that alone changes how the team behaves.

The problem

Does this sound like your business?

What owners tell us on the first call, in their words.

  • The ad platform says forty, the CRM says nine

That gap is real and it is not a reporting error. Something between the click and the record is losing most of what you paid for.

  • Enquiries land on a personal phone

A WhatsApp to a salesman's own number exists nowhere else. When he is on leave, or when he leaves, those conversations go with him.

  • Everyone was called once

The first call rang out and nobody answered. No second attempt, no message, no other number tried, and the enquiry is marked not interested.

  • The quotation went out and that was the end of it

Quotations leave the office and nothing carries them forward. Nobody can say how many are open, how old they are, or which ones the customer already bought elsewhere.

What we do

Everything that is included.

Each deliverable, and what it gets you. Nothing here is an extra.

  1. A count at every stage

Click to form, form to record, record to first call, call to connect, connect to qualified, quotation to order, with the drop measured at each step.

  2. Every route in, listed

Website forms, the landline, the mobile numbers printed on your advertisements, WhatsApp, marketplace panels, the walk-in register and the address on your visiting card.

  3. Counting where there is none

Call tracking on the numbers that appear in advertising, form submissions logged instead of emailed, and marketplace enquiries pulled into one place.

  4. Reply time measured, not estimated

How long each enquiry actually waited, by route, by hour and by person. Lunchtime and Saturday afternoon are where a surprising number of them die.

  5. The biggest leak named

One stage identified as the largest loss, with the count behind it and an estimate of the orders sitting inside it.

  6. Recordings read against the numbers

A sample of calls listened to, because a connected call that went nowhere counts as a response in every report and as a loss in real life.

  7. A ranked fix list

What to change first, ordered by the orders it returns, with what each fix needs from your people and what it needs from a system.

How the result is measured

  • Enquiries counted at every stage, before and after
  • Share of enquiries that reach the CRM at all
  • Median reply time by route and by hour of day
  • First-call connect rate and second-attempt rate
  • Quotations open, and how old they are
  • Orders recovered once the first leak was closed

Recorded as a baseline before work starts, then reported every month against it.

Who it is for

This is written for you if these sound familiar.

  • Owners spending steadily on advertising whose order numbers have not moved in a year
  • Businesses where the sales team says the leads are rubbish and marketing says nobody rings them
  • Companies whose CRM holds far fewer enquiries than the ad platforms say they sent
  • Firms taking enquiries on four routes at once: the website, a marketplace, the landline and WhatsApp
  • Anyone who has just been asked to justify next year's marketing budget with evidence

Not for

It is not the right fit if.

  • A business with almost no enquiries arriving, which has a demand problem rather than a leakage one
  • Owners who want the fix without the measurement, because a fix aimed at the wrong stage changes nothing
  • Teams unwilling to have call recordings and reply times examined, since that is exactly where the answer sits

How it works

From your first message to the first monthly report.

No open-ended retainer. Each step has a point in time and something you receive.

  1. 01 · Day 1

    Free audit call

45 minutes with whoever handles your enquiries: how they arrive, how fast they are answered, where they are lost.

  2. 02 · Within a few working days

    Written, scored report

Six areas scored, fixes ranked by return and cost. If you want our help, the scope and fee come with it, in writing.

  3. 03 · Before work starts

    Baseline recorded

Enquiries by source, reply time, conversion and cost per order, written down so every later month has an honest comparison.

  4. 04 · Month 1

    The first fix goes live

Usually the cheapest one on the report: reply time, a follow-up sequence or the marketing-to-sales handover.

  5. 05 · Every month

    Report against the baseline

What moved, what did not, and what changes next, in plain words.

  6. 06 · Month 3 to 6

    Renew on the numbers

The term ends and you decide whether to continue from the results. No twelve-month lock.

How the lead leakage analysis work runs

  1. 1

    Map the routes in

We list every way an enquiry can reach you, including the ones the owner has forgotten. There are always more than four.

  2. 2

    Make the stages countable

Where a stage has no record, we put one in before measuring. Counting a process that leaves no trace is guesswork with a chart on top.

  3. 3

    Measure for a fixed period

Several weeks of real enquiries, counted at each stage, long enough that one busy week does not decide the answer.

  4. 4

    Listen to a sample

Calls and WhatsApp threads are read against what the report says happened. A system records an attempt, never a conversation.

  5. 5

    Report and rank

The written report ranks the leaks by orders lost, names the largest, and says which are a system problem and which are a person problem.

Proof

What happened when owners fixed this.

Real clients, the work we did, and the result as it was recorded. Where no number was recorded, none is claimed.

Why us

Why owners pick GullySales over an agency.

  • Marketing and sales, as one job

Most agencies stop at the enquiry. We also fix what happens after it: the reply, the follow-up, the quote and the CRM.

  • The person on the first call does the work

No account managers in between. You are never handed to someone you have not met.

  • A baseline before anything starts

Your numbers are written down on day one, so every monthly report compares against something honest.

  • The fee in writing, split three ways

Our time, your media spend and production on separate lines. You always see what goes to us.

  • No lock-in, no guarantees we cannot keep

Three to six months at a time. We never promise a ranking or a lead count, because nobody controls those.

  • One office, and we say so

Nagarbhavi, Bengaluru. We work across India by call and WhatsApp and travel when a session needs to be in person.

#257, 3rd floor, Sri Nanjundeshwara Complex, Nagarbhavi 8th Block, Outer Ring Road. How we work.

FAQ

Questions owners ask before they call.

Not here? More answers, or ask on WhatsApp.

How is this different from your free audit?
The audit is a 45-minute conversation and a scored written report on how enquiries arrive and what happens to them. This is the measured version: real enquiries counted at each stage over several weeks, with numbers firm enough to settle an argument the audit can only describe.
How long does it take?
Weeks, because it counts enquiries as they arrive rather than reading last year's records. Where stages have no counting at all, the first part of that time goes into putting it in.
What if the finding is that our salespeople are the problem?
Then we say so, with the call-by-call numbers behind it. Most leaks turn out to be shared: a form failing silently at one end and nobody ringing back on a Saturday at the other.
We do not have a CRM. Can you still do this?
Yes. Plenty of businesses run on a register, a WhatsApp group and a diary, and each of those can be counted. What cannot be measured is anything that was never written down, and that absence is itself a finding.
Do you fix what you find?
That is separate work, and for some of it you do not need us. A leak is often a setting on a form or a rule about who answers the phone after six, and your own team can close those the same week.
How much does it cost?
There is no price list, because the work differs by business. The fee is scoped in the free audit and put in writing before anything starts. For sales work it is mostly our time, with production only where scripts, decks or CRM setup need it.
How long is the contract?
Three to six months at a time. There is no twelve-month lock, and renewal is decided on the numbers against the baseline recorded at the start.
Who will actually do the work?
The person you meet on the audit call. We work from one office in Nagarbhavi, Bengaluru, with no account managers in between.
What do you need from us?
For the audit, last month's enquiries in any format and 45 minutes with whoever handles them. After that, access to the accounts the work touches, such as the website, Google Business Profile or CRM, and time for the monthly review.
What if we are not happy with the work?
Tell us and the plan changes. Every month is reported against the baseline, so a number that is not moving is visible to both sides. Terms run three to six months at a time, and the refund and cancellation policy sets out the rest.
