Orders per phone number
Group the order book and the WhatsApp chats by phone number, not by name. Count the numbers that ordered more than once, against all numbers that ordered in the same period.
Same occasion, next year
Note the occasion beside each order: birthday, anniversary, Diwali box, office party. A customer who ordered the same occasion twice is the most reliable repeat, so list them first.
One-time event buyers
Separate wedding, engagement and corporate orders that came once and not again. Their next order is a different kind, so they need a different call from the birthday family.
Counter regulars against order customers
Keep the daily bread and pastry buyers apart from cake order customers. A stamp card helps the first group at the counter and does nothing for the second.
Last year's festival and hamper buyers
List who placed bulk or hamper orders for last Diwali or Christmas and mark who has ordered again this year. The ones who have not are the calls to make before the next festival.
Occasions that have passed without an order

Is a points-based loyalty app worth it for a bakery?
Rarely. The cost outweighs what a cake customer buys in a year, and few people will install an app for a bakery. A stamp card at the counter and a remembered birthday do the same job for almost nothing.
How do we know a customer's occasion if we never asked?
The cake tells you. A first birthday photo cake, a retirement cake, an anniversary message on the board, all sitting in your chat history with a date attached. We go back through last year's orders with you and build the list from what you already wrote.
A customer ordered through a delivery app so we have no phone number. How do we count him?
You cannot count him as a repeat customer, so do not guess. At the next direct order, or with the parcel, ask for a number for the order update. Count app and direct customers separately and keep the consent for any later message in writing.
When is a family lapsed, and when are they just ordering from us less often?
Use the occasion, not a fixed number of months. If a family's birthday or Diwali passed and you had no order, they are lapsed for that occasion. If they still order for other dates they are an occasional customer. Write which one beside the name.
Do we need a website, or is Instagram and WhatsApp enough?
Many bakeries run entirely on Instagram, WhatsApp and the Business Profile. A website helps once you take pre-orders in volume or want a menu customers can browse without messaging first.
How do you handle a bakery with no fixed delivery radius?
We set the radius based on where past orders actually came from, so advertising and listings target customers you can realistically deliver to.
