Go through last year's pre-orders and find the cake people booked again: the eggless birthday cake, the photo cake or the theme cake. Lead the order book with that one, not the design that is hardest to bake.

Write the steps once: flavour and weight, message on the cake, pickup or delivery, advance paid, confirmation sent. Check recent chats for orders that stopped at the price and never reached an advance.
Who takes cake orders during the evening rush
Look at when order messages arrive. If most land while the counter is busiest, give the order phone to one person who is not billing, so a customer is not waiting behind the bread queue.

We do a bit of everything. Is that wrong?
It is not wrong. It is why nothing grows. Each route needs its own price, its own seller and its own notice period, and a small kitchen cannot run four of them properly. Pick the one your oven and your cash can carry, and hold the rest steady.
Is supplying cafes worth the rate they pay?
Only if it uses capacity you are already paying for. Morning hours when the oven is hot and the counter is quiet cost you very little. Firing a second batch in the evening for a wholesale rate is usually a loss, and the audit will show you which one you are doing.
I bake and I sell. Can I hand the selling to someone without losing my regulars?
