Shops billed against the beat list
Count the shops billed against the shops listed on the beat. When the gap grows, ask which were skipped and whether a rival has taken them.
Reorders by pack
Check which packs a shop bought again. A beat that reorders only the bar needs the liquid or the pouch pitched at every call with a scheme behind it.
Distributor stock against his sales to shops
Compare what the distributor holds with what he sold on. Stock rising while sales are flat means loading, so hold the next scheme until it sells.
Leaks, loose caps and burst pouches
List returns by batch and distributor. A repeat from one batch goes to the plant with photographs. A repeat from one godown goes to the distributor's storage.

How often should the sales review sit?
On a fixed day that does not move with the festival rush, with the same sheet each time. The day matters less than keeping it, because a review skipped in a busy week is the one that would have shown the problem.
What do we do with a salesman who will not log his visits?
Make the log the only way he is paid for a call. Keep the form to a few fields he can fill in a minute, and review shops billed, not forms filled. Start with one beat before the whole team.
How do we set a target without benchmarks?
Start from your own billing for the same beat in the same weeks last year, and mark the festival dates. Raise it for what you are changing, such as a new pack or a new shop type, and say why.
