Outlets billed against outlets on the beat
Count the chemists, general stores and salons billed against those listed. A widening gap means skipped outlets, so ask which ones and why.
Second bills by outlet
List outlets that bought once and did not reorder. A call to each tells you why: no shopper asked, the price, the stock, or a rival's offer.
Distributor stock by batch and expiry
List batches close to expiry in each godown. Move them to busier beats or agree a return before they become a claim dispute.
Trial packs given against orders placed
Compare samples handed to salons and chemists with the orders that followed. A representative with many samples and few orders needs help with the follow-up call.
Returns and complaints by batch
Read damage, leaks and skin complaints by batch number. A cluster in one batch is a message for the manufacturer, not for the sales team.
Reasons given for not stocking

How should we run the review with our own team?
Keep the same questions each time and review from records, not from the representative's summary. Start with reorders and stock age, then new outlets. Hear the story after the numbers, not before.
Who should attend the review?
The sales head, the person who keeps the billing data and whoever handles returns and claims. Add the representative for each territory when you review it. Bring in marketing and your formulator when a complaint pattern or a product question comes up.
A salesperson will not record the visit. What do we do?
Make the record the condition for payment of the order incentive, and keep the form to a few fields: outlet, products, order, and the reason if there was none. A short form gets filled in. Speak to anyone who skips it and ask what slows them.
How do we set targets without past figures?
Start with counts you can check, such as outlets that reordered and trial packs followed up, and set the first target from the baseline once it is recorded. Do not copy another brand's numbers, since your range, price and channels are different.
Do we need a licence before we market a soap or a cream?
Cosmetics and Ayurvedic products are both regulated, with rules on licences, labels and claims that differ by product and change over time. Check yours with a regulatory consultant or your contract manufacturer before you print a pack or write a listing. We ask for the licence and test reports at the start, so no copy goes out that the file cannot back.
Should we sell on Nykaa and Amazon before we go to chemists?
Start where your buyer already searches. A hair oil for older buyers moves through chemists and kirana shops, and a serum for younger buyers moves on marketplaces. Pick one channel, let reviews or reorders build, then add the next. Opening everywhere together splits your stock and your attention.
